The Measurement Problem IL&D Can’t Ignore
Ask most L&D teams how they measure program success, and you’ll hear some version of the same answer: completion rates, student satisfaction scores, maybe the pass rate of a knowledge assessment. These are performance metrics. They tell you that people have come. They don’t tell you anything about whether the training changed behavior, improved it, or justified its cost.
This is not new. Kirkpatrick’s model has been around since 1959. Everyone knows they have to measure business impact. Almost no one does it consistently, because the frameworks for doing so within L&D are either too learned or too vague to be implemented without a dedicated analytics team.
But here’s the thing: another entrepreneur solved this exact problem years ago. Startup sales teams—operating under intense pressure to prove that every dollar spent produces measurable results—are built on effective, repeatable measurement systems that link money to results. And the principles behind those initiatives are transferred directly to L&D.
The parallel is closer than it looks. Marketing uses money to change behavior (get someone to buy). IL&D uses money to change behavior (make someone act differently). Marketing measures whether behavior change has occurred and what it costs. L&D should do the same thing. The tools and mental models already exist. 1. Attribution Modeling: Which Training Driven the Outcome?
In marketing, attribution modeling answers a key question: which touch point in the customer journey is most likely to be credited with a conversion? Did a paid ad generate a sale, or was it an email follow-up, or a webinar? Without explanation, marketing teams spend money on channels that feel productive but don’t add anything.
L&D faces a similar problem. The employee completes an onboarding, compliance refresher, product training module, and educational program. Their sales numbers are improving. Which interventions get credit? Most L&D teams credit everything equally or credit whatever was introduced recently. Both ways are wrong.
Preparedness is a structured adjective. At the very least, L&D should use the “last touch” attribute: what was the most recent training intervention before the measurable performance change? More mature teams can build multi-touch models that weight each program based on the proximity of the outcome.
You don’t need complicated software for this. You need a layer of shared data between your LMS and your performance management system, and a willingness to ask, “Which system actually moved the number?”
2. Group Analysis: Comparing Trainees vs. Unqualified Groups
Emerging marketers live by collective analysis. They don’t look at aggregate conversion rates; they segment users by month of acquisition, source, or behavioral pattern and compare how each group performs over time. This reveals whether the improvement is real or just noise.
L&D teams can use a similar approach directly. Instead of reporting that “87% of employees have completed training on a new sales method,” compare the performance of a group that has completed training against a matched group that has not yet completed it. Look at quota attainment, deal velocity, average deal size—whatever your business cares about—over 30, 60, and 90 days.
This is not a controlled experiment. It’s an actionable, proof-of-concept comparison that your CFO will engage with. If you can say “a trained team closed deals 14% faster than an untrained team in the same time frame,” you’ve moved from performance reporting to impact reporting.
3. Cost-Per-Result: Managing Training as Customer Acquisition
Every new marketer knows customer acquisition cost (CAC). Total marketing and sales expenses divided by the number of customers acquired. It is the single most important metric for understanding whether growth is sustainable.
L&D doesn’t have a common metric in common use, and rightfully so. Calculating the cost per training outcome is straightforward: take the fully loaded cost of the training program (content development, assistant time, field fees, employee time away from work) and divide it by the number of meaningful results produced (employees meeting eligibility goals, teams meeting performance metrics, certifications earned that are directly related to job performance).
The number itself is less important than the practice of counting it. Once you know that producing a fully skilled new hire costs your organization a certain dollar amount with your current onboarding program, you can compare that to other methods. A new broker promises a quick turnaround time. Good—does it reduce cost per result, or just completion time? These are different questions, and most L&D teams cannot yet answer one.
4. Speed of Testing: More Testing, Less Commitment
Leading sales teams conduct multiple tests each quarter. They evaluate headlines, audiences, channels, landing pages, and pricing. They have a systematic process: hypothesis, small functional test, estimation method, decision limit. Most tests fail. That’s the point. The speed of learning determines the speed of growth. The guidelines for startup-oriented marketing services consistently emphasize this principle: validate before measuring, and measure everything during the validation phase.
L&D teams, in contrast, tend to commit to major projects before evaluating them. A new leadership development program is launching company-wide after months of planning. If it fails to produce results, the team learns nothing useful because there was no control group, no staged release, and no pre-defined success criteria.
Borrowing a marketing style measure means doing small tests first. Try a new riding technique with one group before taking it out on the whole organization. Test 2 versions of the compliance module to see which one produces better retention in a 30-day data test. Define what “success” means before the launch, not after. The discipline of assessment—not just the tools—is what separates the teams that learn from the teams that guess.
5. Payback Time: When Does the Training Investment Pay Off?
Startups measure payback time objectively: how many months before the revenue from a new customer exceeds the cost of acquiring them? If the payback period is too long, the economics don’t work no matter how many customers you get.
Every training program has a recovery period as well, even if no one counts. A new rental system costs money to build and deliver. Sometimes, the productivity of new hires exceeds the cost of training them. How many weeks does that take? Can you narrow it down? What is the cost of extending it even a week for hundreds of hired workers?
Framing training investment in terms of return forces a conversation about speed, not just quality. It removes the question of “Did people like the training?” in “How quickly did the training produce the business result we needed?” This is the language of finance, and L&D teams learning how to scale a marketing strategy will find their budget discussions very different.
What This Looks Like in Use
None of this requires a data science team or a business analytics platform. It requires three things that most L&D teams already have access to.
First, the connection between your LMS data and your business performance data. This can be as simple as a shared spreadsheet such as employee IDs in your learning platform and performance metrics in your CRM or HRIS. The format doesn’t matter. The important thing is that the training activity and the business results live from the same perspective.
Second, commit to defining the path to success before launching plans. This is a very difficult culture change because it requires L&D teams to make false predictions: “We expect this program to reduce lead time by 15% within 60 days.” If you’re not willing to make a mistake, you’re not measuring—you’re reporting.
Third, the regular cadence of updating the numbers. Marketing teams review campaign performance weekly. IL&D should review program performance at least monthly, with the same intensity: what did we expect, what happened, what do we do next?
The Real Payoff: A Seat at the Strategy Table
L&D experts regularly cite “lack of high buy-in” as a barrier to investment. But this is a symptom, not a cause. The reason is that L&D reports in a language that business does not speak. Completion rates mean nothing to the CFO. Satisfaction scores mean nothing to a COO.
When L&D teams embrace marketing methodology measurement—attribution, batch analysis, cost per result, test speed, and payback times—they begin to speak the same language as every other function competing for budget. They can say, “This program costs $X to hire a talent and pays back in Y weeks.” They can say, “The trained group outperformed the untrained group by Z%. They can say, “We tested three methods and this one produces the best results at the lowest cost.”
That is the language of strategic work, not support work. And it does not require additional resources. It requires a different mental model—one that marketers have already developed and refined over a decade of relentless measurement pressure. The structures are there. The data is there. The only thing missing is the decision to use them.
